More than just a proud milestone, this success is an inspiring result of NTQ Japan’s numerous attempts to convert challenges from clients into certainty and nurture long-lasting relationships by demonstrating its ability to unify technology and business goals into the most effective routes.
Conquering an IT project is always a challenging journey, regardless of its scale or complexity. Behind every signed contract is a series of silent efforts — from listening and adapting to proposing practical solutions, constantly aligning with the client’s expectations, and proving that the provider can offer a value that goes beyond technical capabilities.
The journey to NTQ Japan’s win of a million-dollar project from a leading Japanese retail distributor was not an exception: It involved numerous challenges from tough pain points, harsh requirements, and the pressure of competitiveness. While the win marks the beginning of a long-awaited challenge ahead, this achievement signifies that NTQ Japan has demonstrated a strong competency in delivering services and solutions that align with the high-quality standards of large-scale enterprises.
NTQ Japan’s client is one of Japan’s leading retail distribution companies, operating an extensive network of over 20 branches and multiple logistics centers across various cities and prefectures. With an annual revenue of approximately $800 million, the company specializes in the nationwide distribution of food and beverage products, serving supermarkets, grocery chains, and convenience stores throughout the country.
While the demands are continuously rising, the need to upgrade the operational system is a critical must for clients’ operational sustainability. The client’s current systems encountered several challenges, notably including:
As a result, the client seeks the most optimal solution for restructuring the current system, aiming to enhance performance for future scale without disrupting business operational aspects. And the first interaction of the client with NTQ Japan’s team began. In this project, NTQ Japan served as a strategic partner to the client, participating in a comprehensive process that spanned from defining requirements and evaluation to navigating a solution that fully met the client’s expectations.
Regardless of having a handful of experiences in system modernization/legacy migration, this project poses numerous challenges for NTQ Japan’s team. Among several aspects, one of the most significant barriers is that the client has never cooperated with an offshore partner before, which possibly becomes a doubt that affects the client’s decision-making process. This factor might greatly interfere with NTQ Japan’s ability to compete with other service providers joining this pitch.
In terms of technology, the project presented a particularly tough challenge: the client’s core systems were written in COBOL, a legacy programming language that is now rarely used and unfamiliar to most modern engineering teams. This created an additional layer of complexity in understanding the system structure, evaluating migration pathways, and proposing an optimized modernization approach within a constrained timeline.
Upon identifying the full scope of the project’s complexity, from the client’s hesitations to the technical intricacies, NTQ Japan began its proposal journey with precision and strategic care. Through a meticulous analysis of the business requirements, industry context, and system architecture, the team shaped a comprehensive and convincing proposal built upon the following key pillars:
